Case study · Design-build, Bangalore
The firm Pakka was built inside now runs every project on it.
Pakka started on one firm's own sites, to fix the losses it kept eating. Today that firm runs its projects end to end on all four desks, and two more firms run on Pakka with it. This is what a project looks like there now.
Before Pakka.
Every part of the product started as one of these, on one of the firm's own sites.
- The voice note under 214 unread messages.A tile shortage reported at 11 AM, found at 6 PM, after the tiler had gone home.
- "Done, sir" that wasn't done.Stages were called finished on the phone, and the snags showed up at handover.
- The ceiling that came down twice.Concealed lines covered before anyone checked them.
- The final bill argued from memory. Two weeks with a vendor over quantities nobody had written down and agreed.
- The client who called every evening.Silence felt like bad news, so every evening started with a status call.
One project, desk by desk.
The enquiry becomes a proposal in an evening.
A forwarded WhatsApp creates the lead. The client fills the brief on their phone, Talk to Quote drafts the BOQ from it and the floor plan, and every rate comes from the firm's own library. The proposal goes out protected, and the team sees when it is opened.

Won in one click, drawn without the wrong version.
Won creates the project with its rooms and BOQ. The client marks up drawings on their phone, every revision carries a note on what changed, and site gets that note. Nothing goes to production before the client approves the GFC set.

Site reports on WhatsApp, and QC checks it.
Engineers tap Starting today and Update tasks, and send voice notes in their own language. Each one becomes a task, an issue or an approval with an owner. Concealed work must pass QC before what covers it can pass, and a failed check creates snags.

Money follows the proof.
A QC pass makes the vendor's stage payable. Someone other than the person who raised it approves it, and whoever pays records the bank reference. Vendors countersign their measurements, and the final bill is built from them. Retention waits until snags close.

How the firm works now.
- Every enquiry has a next step.An 8 AM call list on WhatsApp, with overdue leads first.
- Site builds only from approved drawings.Revision notes reach site, and old versions are marked superseded.
- Nothing is covered before it is checked.Concealed work passes QC before the ceiling or the wall goes up.
- Vendors are paid for measured work.Countersigned quantities, two-person approval, and a bank reference on every payment.
- The client hears first.A 7 PM update on days something moved, and a portal for the rest.
- The owner sees the whole firm.Every site on track, at risk or critical, and eight weeks of cash, on one screen.
Why it stuck.
Nobody on site was asked to change anything. Engineers kept the WhatsApp they already used, and two taps a day replaced the evening phone round. The office stopped chasing, because the record built itself from what site was already saying.
The rules that mattered were built in, not written on a wall: AI drafts and a person confirms, nobody approves their own payment, engineers never see money, and clients never see costs. That is why the firm trusts the record enough to pay from it.
